A homeowner called us about a bathroom that had quietly lost half its function. The tub filled fine, hot and cold both worked, water pressure was normal — but the shower would not turn on. Pull the diverter, and the water kept right on running out of the tub spout as though nothing had changed.

It is one of the more common calls we take, and it is also one of the most commonly misdiagnosed. The part that fails is rarely the part people replace.

What a Failed Diverter Actually Looks Like

A diverter’s only job is to close off the path to the tub spout so water is forced up the riser to the showerhead. When it wears out, you get one of three symptoms:

  • No diversion at all. Water stays at the spout no matter what you do with the diverter. This is what our Burleson homeowner was dealing with.
  • Partial diversion. Some water reaches the showerhead, but a steady dribble keeps running out of the spout the whole time you shower.
  • Diversion that will not hold. The shower starts fine, then drops back to the tub spout partway through.

All three point to the same underlying cause: a seal or a moving part somewhere in the tub-and-shower assembly is no longer sealing.

Three Places the Failure Can Live

This is where a lot of DIY attempts go sideways. “Shower diverter” describes a function, not a single part — and depending on how the bathroom was plumbed, that function lives in one of three places.

  • In the tub spout. A pull-up knob or a small button on top of the spout operates a gate inside it. On this style, the diverter is not serviceable — the whole spout gets replaced.
  • In the shower valve behind the wall. Single-handle and two-handle setups often divert at the valve itself, through the cartridge or an internal diverter mechanism. Nothing on the spout will fix this one.
  • On a dedicated third handle. Older three-handle setups have a separate hot, cold, and diverter handle, each with its own stem and washer. The center handle is a stand-alone diverter valve.

The reason this matters is cost. A homeowner who assumes the spout is the culprit can spend an afternoon and a trip to the hardware store swapping a spout that was never the problem. Identifying which of the three you actually have takes about two minutes for someone who does it every week.

What Don Found on This Job

Don traced the problem past the spout and back to the shower valve itself, which is where the fault turned out to be. He repaired the valve, tested it through several full hot-and-cold cycles, and confirmed the shower diverted cleanly and held the diversion under pressure with no bleed-back to the tub spout.

No tile came off the wall, no drywall was opened, and the trim went back on the same day.

Why Diverters Wear Out on a Schedule

Diverters fail because of how hard they work. Every shower in the house cycles that mechanism twice a day, and every one of those cycles drags a rubber or plastic seal across a seat while South DFW’s hard water leaves mineral scale behind. Calcium and magnesium deposits build on the sealing surface, the seal stops seating flat, and water starts finding its way past.

  • Homes built in the 1990s and early 2000s are hitting their first real failure window on original valve hardware now
  • Hard water accelerates the wear considerably compared with softer-water regions
  • A diverter that is getting stiff or noisy to operate is usually giving you a few months of warning
  • Forcing a stiff diverter is a good way to snap the stem and turn a repair into a replacement
